One "ton of refrigeration" is 3.517 kW. So a 5-ton unit is about 17.6 kW and a 10-ton unit about 35.2 kW. UK suppliers quote in kW, which is why searching in tons rarely returns a useful British price.

"5 ton", "10 ton" — what that means in the UK

A good deal of air conditioning information online is American, and American equipment is sized in tons of refrigeration. The unit is historical: it is the cooling produced by melting one short ton of ice over 24 hours. In modern terms, one ton = 12,000 BTU/h = 3.517 kW.

So, translated into the units a UK supplier will actually quote:

  • 3 ton ≈ 10.6 kW — a large single split or a small multi-split
  • 5 ton ≈ 17.6 kW — a small VRF system or several splits
  • 10 ton ≈ 35.2 kW — a modest VRF scheme
  • 20 ton ≈ 70.3 kW — a substantial VRF system or a small chiller

Two warnings about carrying US pricing across. First, US costs reflect a different market, different labour rates and different regulations, so a dollar-per-ton figure does not convert into a useful pound-per-kW one. Second — and more important — US equipment is frequently sized on rules of thumb per square foot, which is exactly the approach that produces oversized, short-cycling systems. If you have arrived at a tonnage from an American sizing chart, treat it as a rough sanity check and have the load calculated properly.

Single splits

Roughly £1,800–£4,000 installed for a wall-mounted or cassette unit serving a shop, a small office or a meeting room. The market is competitive and the specification is simple, so this is one of the few cases where comparing headline prices is reasonably meaningful. Cost rises with awkward condenser siting, long pipe runs and any need for out-of-hours work.

Multi-splits

£6,000–£20,000 for a system serving a small suite of rooms from one or two outdoor units. Sensible up to about five indoor units; beyond that the pipe runs and the number of condensers start to argue for VRF instead.

VRF and VRV

£20,000–£250,000 for an office floor is the usual range, and the spread is wide because the variables are large: how many independently-controlled zones, whether a two-pipe or three-pipe heat-recovery system is specified, how much builder's work is involved, and whether the electrical supply needs upgrading. Heat recovery costs more and earns it back in buildings with genuinely simultaneous heating and cooling demand — which most multi-aspect offices have. See VRF and VRV.

Close control for comms rooms

£8,000–£30,000+, driven mainly by resilience rather than duty. A single unit for a small comms room sits at the bottom; an N+1 pair on separate electrical circuits with monitoring sits well above it. On the tax side these are plant and machinery, so the capital allowance routes apply — see funding. There is no commercial equivalent of the domestic Boiler Upgrade Scheme; asset finance and leasing are also common on larger schemes. Confirm treatment with your accountant.

Where the money actually goes

On most commercial air conditioning projects the equipment is a minority of the installed cost, and it is the least variable part. The items that genuinely move a quote:

Access and craneage. A condenser that can be walked into position costs very differently from one lifted onto a roof with a crane, a permit and possibly a road closure. On a high-street property this can be the single largest line.

Electrical capacity. Modest if the incoming supply has headroom; substantial if a DNO upgrade is required, with a lead time to match. This is the item most likely to derail a programme, so it is worth establishing early.

Pipework and containment routes. Distance, difficulty and whether the building is occupied. Running refrigerant pipe and condensate through a live office is slower and more expensive than through an empty shell.

Builder's work. Core drilling, fire stopping, structural support, making good and decoration. Frequently outside the headline quote — always check.

Out-of-hours working. Effectively unavoidable in retail and hospitality and it carries a genuine premium; the programme also has to allow making-good time in every session.

Acoustic mitigation. Where BS 4142 requires attenuation, an acoustic housing or restricted night-time operation — common where there is residential accommodation nearby.

Controls. Scheduling, setpoint limits, deadbands and BMS integration. Usually a small share of capital and a large share of whether the system performs, which makes it a poor place to economise.

The running cost that dwarfs the capital cost

Over a fifteen-to-twenty-year life, energy normally exceeds the purchase price by a considerable margin, so the efficiency figures deserve more attention than they usually get.

Look at SEER (cooling) and SCOP (heating) under BS EN 14825, both seasonal figures weighted across a range of conditions rather than measured at one flattering test point. Commercial systems spend most of their lives at part load, so part-load behaviour is what actually determines the bill — which is why inverter-driven plant that modulates smoothly generally beats fixed-speed plant that can only cycle, even where the headline outputs match.

Then there are the costs that arrive later: maintenance, which is not optional if you want the warranty to remain valid; F-Gas leak checking at intervals set by refrigerant charge; a TM44 inspection every five years above 12 kW effective rated output; and refrigerant, which is getting more expensive for high-GWP gases as the phase-down bites. Repair, replacement and service pricing

Repairs vary far too widely to price generically. A condensate blockage or a coil clean is a routine visit; a leak repair depends on how long the leak takes to find and how accessible the pipework is; a compressor replacement on a larger system is the point at which replacement should be evaluated instead. Replacement generally costs less than a first installation into a building with no air conditioning, because containment routes and electrical provision usually exist — but add strip-out, refrigerant recovery and making good, and be aware that A2L charge limits can force a redesign that puts it back up to new-installation cost. Service contracts start from a few hundred pounds a year for a handful of splits. Compare exclusions rather than headline prices: consumables, refrigerant, reactive callouts, out-of-hours attendance and whether TM44 is included (it usually is not).

Compare SEER and SCOP under BS EN 14825, and treat an inverter system's part-load behaviour as a real financial advantage over fixed-speed plant.
